Benchmark metrics — HVAC cost per lead (SearchLight, Jan 2026)
| Metric | Value |
|---|---|
| CPL — blended | $104 |
| CPL — branded search | $34 (55.3% book rate) |
| CPL — non-branded search | $149 (37.6% book rate) |

Source: SearchLight Digital, January 2026 — $14.88M in Google Ads spend across 816 HVAC and plumbing contractors, 8,077 campaigns, 143,008 leads, $77.7M in CRM-attributed closed revenue. This is a single vendor's client dataset, not an industry-wide survey — see the caveat below.
Category-level proxies (LocaliQ Home & Home Improvement)
SearchLight reports CPL, book rates and ROAS but not CPC, CTR or CVR — and no credible HVAC-specific source for those exists in 2026. The closest sourced numbers are LocaliQ/WordStream's Home & Home Improvement category, which spans far more than HVAC. Treat these as category-level context, not HVAC benchmarks:
| Metric | Value (category-level) |
|---|---|
| CPC | $8.33 |
| CTR | 6.47% |
| CVR | 8.05% |
| CPL / CPA | $90.92 |

What the numbers mean
The blended $104 CPL hides the split that actually matters: branded clicks convert to booked jobs at $34 a lead, while non-branded demand — the growth lever — costs $149 per lead and $804 per paying customer (SearchLight, Jan 2026). Performance Max looks cheapest at $72, but its 32.2% book rate is the lowest of the three, and PMax leads typically include some branded demand, so don't read it as a straight non-branded comparison. Against roughly $2,465 average tickets, SearchLight's tracked ROAS ran 2.72x (plumbing work) to 3.69x (heating repair).
Cost per lead by service line (non-branded)
| Service line | CPL |
|---|---|
| Heating repair | $144 |
| AC install | $157 |
| Electrical | $163 |
| Plumbing | $167 |
| HVAC general | $198 |
| AC repair | $231 |
| Water heater | $343 |

What changed in 2026
This is the first year an HVAC-specific dataset with downstream revenue (book rates, cost per paying customer, CRM-attributed ROAS) has been published at this scale. The catch: it is one attribution vendor's client base — contractors organized enough to wire Google Ads into a CRM, which likely skews better-run than the average account. Local Services Ads continue to absorb lead volume away from standard Search in home services generally.
How to act on this
Benchmark branded and non-branded separately — a blended CPL is unactionable when the components sit at $34 and $149. Judge campaigns on booked jobs and revenue per lead, not CPL alone: AC repair at $231/lead can out-earn general HVAC at $198 if tickets and book rates differ. If you run PMax, expect the low CPL to come with the lowest book rate of any channel, and verify with call tracking and CRM data before shifting budget into it.
